The first composite I ever built that actually mattered took me 40 hours. I was 24, trying to land my first agency job, and I had submitted a portfolio piece where I’d placed a model into an outdoor industrial scene. The art director called me back not to offer me the job, but to ask one question: “Why does she look like she’s floating in front of the photo instead of inside it?” I didn’t have an answer. I went home, rebuilt it from scratch, and that rebuilt version is what got me hired.
That question has followed me through a decade of agency work and years of running tutorials. It’s the same problem I see in composites from beginners and intermediate users every single week. The cutout is clean. The color is close. But something is wrong, and the creator can’t name it.
Here’s the name: light coherence. Your subject and your background are not living in the same light.
The Real Reason Elements Look Pasted In
Photoshop doesn’t lie, but your eye does. When you drop a subject onto a background, your brain immediately starts checking for physical consistency. It looks at shadow direction, highlight intensity, color temperature, and edge behavior. If any one of those four fails the test, the composite reads as fake, even to someone who can’t tell you why.
The most common mistake is treating color grading as the fix. Slapping a gradient map or a color lookup table on top of a composite doesn’t unify the light, it just tints everything uniformly. Real light wraps around subjects. It bleeds into edges. It shifts the temperature of shadows independently from highlights. A tint can’t replicate that, and your eye knows it.
Match the Light Before You Touch the Color
Before I do any color work on a composite, I spend time analyzing the background plate. I’m looking for three things: where the key light is coming from, what color temperature it is, and how hard or soft it is (which tells me how sharp the shadow falloff should be).
For a scene with warm afternoon sun at roughly 45 degrees from the left, I’ll create a soft light layer clipped to my subject and paint a warm orange (around #e8a050 at 20-30% brush opacity) along the left edge where the light would hit. On the opposite side, I’ll add a second clipped layer set to Multiply and paint a cooler, desaturated blue-gray into the shadow side. That alone moves a composite from “pasted” to “plausible” about 70% of the time.
This takes me roughly 10 to 15 minutes per subject layer. It’s not glamorous work, but skipping it is why composites fail.
Edge Behavior Is Its Own Discipline
A perfectly cut edge is actually wrong in most composites. In real photography, subjects interact with the light around them at the edges. Hair picks up rim light. Shoulders get a slight glow against a bright sky. Skin near a window develops a soft, slightly overexposed fringe.
The way I handle this: after masking, I run a Select and Mask refinement pass with Smart Radius turned on and a Radius setting between 2 and 5 pixels depending on the subject. I output to a New Layer with Layer Mask. Then I add a 1-pixel Gaussian blur to the mask itself (Filter > Blur > Gaussian Blur directly on the mask), which softens the transition just enough to remove the digital-cutout hardness without losing detail.
For rim lighting, I duplicate my subject layer, clip a Curves adjustment above it, and crush the midtones to near black so only the brightest edge pixels survive. I set that layer to Screen at 40-60% opacity and use a black mask with a soft white brush painted only along the lit edge. That gives me a controllable, natural-looking rim without any third-party plugins.
Grounding the Subject in the Scene
Nothing breaks a composite faster than a subject with no relationship to the surface they’re standing on. Contact shadows are the thing most people forget, and they are not optional.
I create a new layer above the background but below the subject. I set it to Multiply. Using a soft round brush at about 5% opacity, I build up a shadow directly beneath the feet or contact point, using a color sampled from the darkest shadow tone already present in the background (not black, never black). The spread of this shadow should be wide and very soft, maybe 200 to 400 pixels of feather on a 3000-pixel-wide canvas. Then I add a second, smaller, darker shadow right at the contact point itself, which represents the occlusion shadow where light simply cannot reach.
This two-shadow system, a broad soft shadow and a tight dark occlusion shadow, is how real light works, and it’s the single fastest way to make a subject feel like they’re actually standing somewhere.
Color Grading Comes Last, Not First
Once the light matching and edge work are done, color grading becomes a finishing step rather than a cover-up. I typically work with a single Curves adjustment layer at the top of my stack that affects the entire composite. I pull the shadows slightly toward the color temperature of the scene (warm scenes get a gentle lift toward orange in the Red channel), and I reduce the overall contrast in the highlights just slightly, which mimics the way film and real lenses compress bright values.
I also run a Color Balance layer with Luminosity blend mode, which lets me shift hue in shadows and highlights independently without changing the overall brightness of the image. Shadows toward blue-cyan, highlights toward yellow-warm. It’s a subtle move, maybe 5 to 8 points on each slider, but it makes everything feel like it came through the same lens.
The single most important thing I can tell you about compositing is this: color grading is the last 20% of the work, not the solution. Get the light right first, and the grade almost does itself.
