Every few months I get a file from a student that makes me stop and stare. Not because it’s beautiful. Because it’s a JPEG, shot in harsh midday sun, that they’ve tried to rescue inside Photoshop using curves and dodge and burn, layer after layer, until the file is bloated past 400MB and the shadows look like gray soup. Then they ask me why the skin tones look wrong.

The problem isn’t their retouching. The problem is they skipped the most powerful editing environment they have access to: the raw file itself.

What’s Actually Inside a Raw File (and Why It Matters)

A raw file isn’t an image. It’s sensor data. Your camera records light values at each pixel before any processing happens. No sharpening, no noise reduction, no tone curve baked in. When you shoot JPEG, the camera makes all those decisions for you and throws away everything it doesn’t use. That data is gone. You can’t recover it later.

When you shoot raw, you keep it all. A 14-bit raw file from a modern camera contains 16,384 possible tonal values per channel. A JPEG gives you 256. That gap is exactly why you can pull two full stops of exposure out of a raw highlight and get clean, usable detail, while the same rescue attempt on a JPEG gives you blotchy, banded garbage.

This isn’t an abstract technical difference. It’s the difference between a ten-minute fix and an hour of cleanup work in Photoshop.

Opening Raw Files the Right Way in Photoshop

Photoshop processes raw files through Adobe Camera Raw, or ACR. If you’re opening a .CR3, .NEF, .ARW, or any other manufacturer raw format, ACR launches automatically. If you’re working in Lightroom, you can send a file to Photoshop as a Smart Object and the raw data stays intact through the round-trip.

Here’s the step I see skipped most often: before you do anything else, hold Shift when clicking “Open” in ACR. This opens the file as a Smart Object inside Photoshop. That means the raw data stays embedded. You can double-click the layer thumbnail at any point and go straight back into ACR to change your edits non-destructively. No flattening, no history panel panic.

The workflow looks like this:

  1. Open your raw file, which launches ACR
  2. Do your global corrections first: exposure, white balance, highlight and shadow recovery
  3. Hold Shift and click “Open Object” instead of “Open Image”
  4. Do your retouching in Photoshop on layers above the Smart Object
  5. If you need to revisit your raw edits, double-click the Smart Object thumbnail

This order matters. You’re not using ACR as a fancy import dialog. You’re using it as the primary tone editor, which is what it’s built for.

The Six Sliders That Do Most of the Work

ACR’s Basic panel is where I spend probably 80% of my raw editing time. Here’s how I actually use it, in order:

White Balance first. Set it before anything else, because every other adjustment you make will look different depending on your color temperature. For skin tones I usually land between 5500K and 6200K depending on the light source.

Exposure next, but conservatively. I rarely move this more than plus or minus 1.5 stops. Beyond that I’m fighting the file instead of working with it.

Highlights and Shadows are where raw editing earns its keep. I almost always pull Highlights down, often to minus 60 or minus 80 on an overexposed sky or skin. Then I push Shadows up to taste, usually somewhere between plus 20 and plus 50 for portraits. This is the recovery work that’s simply impossible on a JPEG at the same quality level.

Whites and Blacks set the endpoints of your tonal range. I use the keyboard shortcut: hold Alt/Option while dragging Whites until the clipping overlay just disappears, then do the same with Blacks in the opposite direction. This gives you the widest usable range without blowing detail at either end.

Texture and Clarity I use sparingly on portraits. A Clarity value above plus 15 on skin starts to make pores look like craters. For landscape or product work, push it harder.

Why I Stopped “Fixing It in Post” a Long Time Ago

When I was working at agencies, there was always pressure to shoot fast and retouch later. I understand the logic. But I also remember spending the better part of a Thursday afternoon trying to fix a model’s blown-out white shirt in JPEG, cloning and painting and layer-masking, when the fix in a raw file would have been a two-second Highlights drag.

I started shooting raw exclusively about eight years ago. My average retouching time per image dropped by somewhere around 30 to 40 percent. Not because I got faster at Photoshop, but because I stopped creating problems in the capture and import stage that I then had to solve with a dozen workaround layers.

The retouching you do in Photoshop should refine a good image, not rescue a bad one. Raw editing is where you make it good.

One Thing That Changes Everything: Calibration

Most people never touch the Camera Calibration panel in ACR, and I think that’s a missed opportunity. This panel lets you shift the hue and saturation of your camera’s primary red, green, and blue channels independently. It sounds technical, but the practical use is simple: if your raw files consistently show warm, orange-shifted skin tones from a particular body of work or camera, you can correct it at the raw level here and save it as a preset that applies on import.

I have a saved preset for every camera body I regularly receive files from, because no two sensors interpret color identically. Building that correction in at the raw stage means every file that hits Photoshop is already closer to where it needs to be.

The single most important thing I can tell you about raw editing is this: the decisions you make before you open Photoshop determine the ceiling of what’s possible inside it, and no amount of skill with adjustment layers will get you back data that was never there to begin with.
